A perfect technical setup sending to a badly handled list still performs badly. And worse, it damages the setup while it does it.
Duplicate contacts across campaigns make you look like a spammer to the same person twice. Unchecked addresses drive up bounces, and bounces are one of the clearest bad signals there is. Every campaign firing at 9am from every inbox produces a pattern no human would create.
What usually goes wrong
The list was never cleaned
Duplicates and dead addresses. Bounces go up, and your whole setup gets judged for it.
Everything sends at once
All inboxes, same hour, every day. It looks automated because it is.
Replies get lost
Real interest sitting unread in an inbox nobody opens, mixed in with out-of-office messages.
What I set up
The operating side, so the technical setup underneath it stays healthy.
1. The sending tool
Inboxes connected and spread evenly, sending hours staggered across the fleet, and each inbox’s daily limit matched to what it can actually handle rather than whatever the tool defaults to.
- Every inbox connected and tested
- Sending spread across hours and days
- Daily limits set per inbox, not per tool
- Your own link tracking, not the shared one
2. The list
Cleaned before it goes anywhere near a campaign. Duplicates removed across every campaign you run, addresses checked, and the generic ones that inflate bounces stripped out.
For cold email this is the whole defence, since nobody on the list asked to hear from you. Where the data came from matters more than anything else you do.
3. Replies and compliance
Replies routed to whoever should answer them, with out-of-office messages separated from real interest. Unsubscribes handled properly and promptly, because a mishandled one is a complaint waiting to happen.
Bounces suppressed across every campaign rather than just the one they happened in — an address that failed once should never be mailed again from anywhere.
What I need from you
Three things to get started.
Your sending tool
Instantly, Smartlead or whatever you use, plus access or approval to set up the workspace.
Your list
However it currently exists. I’ll tell you what state it’s in before touching it.
Who answers them
Where real replies should go, and who is watching that inbox.
Unsubscribe wording
Your opt-out text and a postal address. Both are legally required and both get forgotten.
Is this right for you?
This is a good fit
- You’re running campaigns at 50,000 leads or more
- Your list handling is manual and starting to break
- Replies are getting missed
- You want the technical and campaign sides handled by the same person
Look elsewhere
- You want someone to write your copy — that’s yours, you know your market
- You’re sending to a few hundred leads and can manage it yourself
What it costs
Priced on list size and whether you want it set up and handed over, or set up and run. Setup alone is a one-off; running it is monthly.
Check it yourself first
These are free and run in your browser. If they answer your question, you don’t need me.
Common questions
Do you write the copy?
No. The copy and the offer are yours — you know your market better than I do. I handle everything from the campaign settings down, and I’ll tell you if the copy is what’s holding you back rather than the setup.
Which sending tool should I use?
Instantly and Smartlead are what I work in most. There’s a hands-on comparison of the five main tools on the blog, including how the pricing behaves once you scale.
Can you supply the leads too?
Through my agency Rooster4am, yes — verified B2B data and enrichment. That’s a separate arrangement from this work.
What size is this for?
Campaigns around 50,000 to 150,000 leads, where handling the list and the replies by hand stops being realistic. Below that you can usually run it yourself once the setup is right.

Other things I do
Tell me what you’re running
The tool, the list size and how replies are handled today. Most of the wins are visible in the first hour of looking at how it’s configured.
What happens on the call
We look at your setup together, I tell you what’s wrong and what it takes to fix. If you can do it yourself, I’ll say so — that happens fairly often, and it’s fine.
