Your Lead List Is 2% Dead Every Month: The Decay Maths Behind Bounce Rates

Every list I am handed was clean once. The problem is the word once. People change jobs, companies get acquired, mailboxes are retired, and none of that shows up in a spreadsheet. B2B contact data rots at about two to three percent a month, and that single number explains more failed campaigns than copy, subject lines and send times put together. Here is the arithmetic, drawn out, and what it means for when you verify.

Where the rate comes from

Data vendors who track this put annual B2B contact churn between 22% and 35%. Compounded monthly that is roughly 2% for slow-moving SMB owner lists, 2.5% for mid-market, and 3% or more for enterprise titles where people are promoted, poached and reorganised constantly. Consumer lists are slower — people keep a personal Gmail for a decade — at around 1–1.5%. The exact rate matters less than the shape of the curve, which is the same at every rate: it starts at the top and never recovers.

The line that matters is 2%, not 50%

Nobody sends to a list that is half dead. The trap is the other end of the curve. Gmail's and Microsoft's bulk-sender guidance treat a hard-bounce rate above about 2% as a sender who does not verify, and they hold it against the domain rather than the campaign. At 2.5% monthly decay, a list that was perfectly clean on the first of the month is 2% dead by the 24th. At 3%, by the 20th. The dashed line on the chart is crossed in the first month at every realistic rate — which is the whole argument for verifying per send rather than per quarter.

What sending to it anyway costs

Take five thousand contacts sourced six months ago at 2.5% a month. About 705 are dead. A three-step sequence to that list is 2,100 guaranteed bounces, and the first step alone bounces at 14% — seven times the line. A fresh sending domain with three warmed inboxes will be throttled by Gmail after that one send. Replacing it is the registration, three mailbox subscriptions, and — the expensive part — three weeks during which those inboxes cannot carry volume while their replacements warm. Call it $180 per domain before anyone's time is counted.

Verification at under a cent per address costs about the same as a coffee for that list. One lost domain costs forty coffees, and the replacement data you had to buy anyway costs another thirty. The maths is not close, and it never is — which is why every list I send to is verified within days of the send, regardless of where it came from or what the vendor promised.

Replacement is the recurring bill

The number teams miss when budgeting is the second column of the curve: holding a list at five thousand live contacts means sourcing about 125 new ones every month, forever. Over a year that is a third of the list again. A team that budgets once for the data and then wonders why reply rates fell in month eight is looking at this curve without knowing it. Budget for decay as a line item, verify before each campaign, and the cost per live contact stays close to what you paid.

What verification does and does not fix

Verification removes what has already died so you do not send to it. It resets the bounce rate to near zero on the day it runs. It does nothing to slow the decay — the list is aging at the same rate the moment the check finishes. So the rule is simple: the list is clean on the day it is verified and on no other day. The cheap in-browser checks (syntax, duplicates, role addresses, dead domains) are in the list cleaner; whether each mailbox still exists needs an SMTP conversation, which is what the verifier does one at a time and a bulk service does for the rest.

What decay rate should I assume for my list?

2.5% a month for mid-market B2B is a safe default. Enterprise and senior-title lists churn faster (around 3%), SMB owner-operator lists slower (around 2%), consumer lists slowest (1–1.5%). If you have bounce data from a past send, back into the rate from that.

Why is 2% the line?

How often should I verify?

Does every dead contact bounce?

Most do. Some are kept alive as catch-all or forwarded to a shared inbox, which is worse in a quiet way — no bounce, nobody reading. The model treats dead as bounce, which is the conservative case for domain risk.

Is re-sourcing cheaper than verifying?

No. Verification is under a cent per address; sourcing is tens of cents. You do both — verify to protect the domain, re-source to hold the list at size — but verification is never the expensive half.
